A marketplace outgrowing Magento
A multi-vendor marketplace was leaving money on the table: 6.2-second mobile pages, a 1.1% checkout conversion, and a platform that fell over every Black Friday. Every promotion was a gamble against the infrastructure.
- 6.2s mobile LCP on product pages
- 1.1% checkout conversion
- Outages during every seasonal peak
Headless storefront, Go under the hood
We went headless: a Next.js storefront rendered at the edge, Go microservices behind it, Elasticsearch powering search and recommendations, and Stripe Connect handling split payouts across hundreds of vendors.
Replatforming without a big-bang launch
Over 24 weeks we moved vendor by vendor behind feature flags, kept both platforms in sync through a real-time inventory bridge, and load-tested every release to twelve times the previous Black Friday peak on Kubernetes.
- Vendor-by-vendor migration behind feature flags
- Real-time inventory sync during the transition
- Load-tested to 12× the previous seasonal peak
Black Friday, finally boring
The next peak season passed without a single incident - and with conversion nearly tripled, GMV crossed the $50M mark.
From the war room that emptied out
Peak season used to mean all hands on deck. Not anymore.
For the first time in five years our team watched the Black Friday dashboards out of curiosity, not fear. The replatform paid for itself in one season.
